Clay Implementation
Clay is the best orchestration surface available for GTM data work and the easiest to run expensively. Most accounts we inherit are burning credits on records nobody uses and producing tables no downstream system reads.

You Bought Clay. You Built a Very Expensive Spreadsheet.
The usual pattern is a workspace with a dozen tables built by different people, every enrichment provider enabled on every row, no caching, and an export step that someone runs manually before a campaign. Credits disappear at a rate nobody can explain, the same account gets enriched four times across four tables, and the CRM never receives any of it. Clay is not the problem. It is doing precisely what it was configured to do.
Providers run in parallel instead of in a waterfall, so you pay a premium vendor for records a cheap source already covered.
There is no caching or deduplication across tables, and the same company is re-enriched every time it appears anywhere.
The output never syncs back. Enriched data lives in Clay and dies there, so reps and models keep working from the stale CRM record.
Rebuilding a Clay Workspace as Production Infrastructure
Audit Credit Consumption per Column
We measure what every enrichment column costs and what fill rate it returns against your real ICP. This routinely identifies columns consuming a large share of the budget for data that is either duplicated elsewhere or never read by anything downstream, and switching those off usually funds the rest of the work.
Rebuild as a Cost-Ordered Waterfall
Free and cheap sources run first, premium providers only fire on a miss, and confidence thresholds decide when to stop. Results cache across tables so an account is enriched once and reused everywhere. This is the change that most reliably improves coverage while reducing spend.
Wire the Research Agents to Real Sources
Clay's AI columns are powerful and will confidently invent details when the underlying source is thin. We ground each research column in specific retrievable sources, add validation columns that catch implausible output, and route low-confidence rows to review rather than into a sequence.
Close the Loop Into the CRM
Bidirectional sync with field-level precedence, so Clay enriches without overwriting verified CRM values, and reps see the enriched record where they actually work. Enrichment that does not reach the CRM has, from the business's point of view, not happened.
Deliverables
- A credit consumption audit by column with fill rate measured against your ICP
- A rebuilt cost-ordered waterfall with confidence thresholds and cross-table caching
- Grounded AI research columns with validation and low-confidence routing
- Bidirectional CRM sync with field-level precedence rules
- Workspace documentation and team training so the build stays maintainable
Is This You?
Strong fit
- You have Clay and cannot explain where the credits are going.
- Enriched data is not reliably reaching your CRM or sequencer.
- Multiple people have built tables and nobody owns the workspace.
Not a fit yet
- You have under a thousand target accounts. Clay is more machinery than you need.
- You want a done-for-you lead list rather than infrastructure you own.
Where Are Your Credits Going?
Bring your Clay workspace and last month's credit consumption. We can usually identify the two or three columns responsible for most of the spend within the call.

Common Questions
Is Clay worth it compared to a single enrichment vendor?
It is worth it when you need multiple sources, conditional logic and research steps a single vendor cannot provide, which is most teams past a few thousand target accounts. Below that, one good vendor and a simple sync is cheaper and easier to maintain, and we will tell you that.
How much can waterfall design actually save?
It depends entirely on your current configuration, and anyone quoting a headline percentage has not seen your workspace. The reliable outcome is measurement: you get cost per enriched account and fill rate per field before and after, and you judge whether the change earned its keep.
Can Clay replace our CRM?
No, and attempting it is a recurring and expensive mistake. Clay is an enrichment and orchestration layer; the CRM is the system of record reps work in and finance reports from. Keeping that boundary clear is what makes both work.
Do you train our team or run it for you?
Either, and most engagements are build plus training with an option to operate. We document the workspace and run handover sessions specifically so your team can maintain it. A Clay build only one external party understands is a liability regardless of how well it performs.
