The Problem Is Rarely Where the Symptom Appears.
Short pipeline gets attributed to lead volume, falling replies to copy, missed forecasts to rep optimism. In each case the actual cause usually sits one or two layers upstream in a system nobody owns. A structured audit works because it checks the upstream layers first rather than starting where the pain is felt, which is almost always the last place the problem originated.
Symptoms and causes are separated by several systems, and the teams feeling the symptom rarely own the cause.
Most audit questions can be answered from data you already have, which means the exercise costs time rather than money.
The most informative answer is usually we do not measure that, and it points directly at the gap.
The Checks, in Order
Data Layer
What is your fill rate per field against your real ICP? What is your duplicate rate? When was each key field last refreshed, and is there a freshness policy? Can you state, for a random contact, where it came from and on what lawful basis you contact it? Failures here invalidate everything downstream.
Routing and Response
What is your median speed to lead in business hours, measured rather than estimated? What share of inbound is never contacted at all? Is routing rule-based or does it depend on a person watching a queue? Is there a measured SLA with escalation? Speed to lead is the most commonly wrong and most easily fixed number in this list.
Outbound and Demand
Where does your mail actually land, tested rather than assumed? Are SPF, DKIM and DMARC correct? Can you rank your triggers by pipeline produced? Do you have pages targeting comparison and alternatives queries? Is retargeting suppressing existing customers and open opportunities?
Pipeline, Attribution and Forecast
What is your stage conversion trend over the last four quarters? Do you separate losses from no-decisions? What is your average forecast error by rep? Can you explain how your attribution number is calculated? Do you retain forecast snapshots? Each unanswerable question is itself the finding.

How long does this audit take?
An afternoon to answer the questions if the data is accessible, and two to three weeks for the full version where we measure rather than accept estimates. The difference matters. Teams routinely estimate speed to lead at twenty minutes and measure it at several hours.
What is the most common finding?
Speed to lead, by a considerable margin. Almost every team we audit is slower than they believe, and it is usually the cheapest thing on the remediation list to fix. Data freshness policy is a close second. Most teams have none at all.
Do we need to engage you after the audit?
No, and a meaningful share of audits end with a plan the team executes themselves. The written findings are yours either way. We would rather be useful and not engaged than sell a build that was not the right next step.
Where should we start if everything fails?
The data layer, then routing. Everything downstream inherits data quality, and speed to lead is usually the highest-return single fix available. Outbound, attribution and forecasting work all depend on those two being sound, so fixing them in the wrong order wastes effort.
