HubSpot RevOps Implementation
HubSpot is easy to start with and easy to ruin. Two years in, most portals have four hundred properties, six overlapping lifecycle definitions and workflows nobody dares turn off because nobody knows what depends on them.

Your Portal Has Accumulated Two Years of Decisions Nobody Documented.
Every marketer and rep who has passed through has added properties, workflows and lists to solve an immediate problem. None of it was removed. The result is a portal where lifecycle stage is set by three competing workflows in an unpredictable order, where deal stages do not match how sales actually works, and where reporting is unreliable enough that the leadership team has quietly gone back to a spreadsheet.
Lifecycle stages are set by multiple workflows with no defined precedence, so records move backwards and reporting becomes nonsense.
Property sprawl makes the record unusable for reps, and a large share of custom properties are populated on almost nothing.
Attribution is left at defaults, so the reports credit whatever HubSpot's default model credits and nobody can explain the number.
Making HubSpot the System of Record Again
Audit and Retire Aggressively
Every property, workflow, list and integration is catalogued with population rate, last-modified date and dependencies. Each gets an explicit keep, merge or retire decision with an owner signing off. Removing what is dead is more valuable than adding anything new, and it is the step teams postpone indefinitely.
Rebuild Lifecycle With Single Ownership
One workflow owns lifecycle stage, with defined entry criteria per stage and explicit rules on whether records can move backwards. Everything else reads it rather than writing to it. This single change usually restores the credibility of funnel reporting more than any other.
Configure Attribution Deliberately
We set the attribution model against the decisions you actually need it to inform, configure the tracking that model requires, and document what it does and does not capture. Where HubSpot's models cannot express what you need, we extend into the warehouse rather than pretending the default is adequate.
Install Governance That Holds
New properties require a request with a named owner and stated use. Naming conventions, a quarterly review and a sandbox for testing workflows before they touch production. Governance is cheap to introduce once and prohibitively expensive to retrofit after another two years of sprawl.
Deliverables
- A full portal audit with keep, merge or retire decisions on every asset
- A single-owner lifecycle model with defined stage entry criteria
- Deliberately configured attribution with documented scope and limitations
- Rules-based routing with measured response SLAs
- A property governance policy with owners, conventions and review cadence
Is This You?
Strong fit
- You have used HubSpot for two or more years and reporting has become untrustworthy.
- Nobody can explain what a specific workflow does or whether it is safe to disable.
- Leadership has stopped using HubSpot reports and reverted to spreadsheets.
Not a fit yet
- You are implementing HubSpot for the first time with a clean slate. A HubSpot partner will do that faster and cheaper.
- You are about to migrate off HubSpot. Fix the model, then migrate.
Do Your HubSpot Reports Get Used?
If your leadership team looks at a spreadsheet instead, the portal has lost credibility. Recovering it is usually a cleanup problem rather than a configuration problem, and we will scope it on the call.

Common Questions
Are you a HubSpot partner?
We are not, deliberately. Partner incentives favour configuration and expansion of licence tiers; our work is frequently to remove things and occasionally to tell you a feature you are paying for is not worth using. If you need certified implementation of standard functionality, a partner is genuinely the better and cheaper choice.
Can HubSpot handle complex B2B attribution?
Reasonably well for straightforward multi-touch within its own tracking, and poorly for account-centric journeys, offline touches and long cycles with dark social influence. We usually configure HubSpot honestly for what it does well and extend into a warehouse for what it cannot express.
Should we move to Salesforce?
Usually not for the reasons teams give. HubSpot handles most mid-market complexity fine, and the real trigger is a genuine modelling requirement: deep hierarchy, complex CPQ, heavy territory rules, rather than headcount growth. Migrating a broken model to a more expensive system reproduces the problem at higher cost.
How long does a cleanup take?
Four to eight weeks for a typical mid-market portal, with the audit taking longer than people expect and the changes going faster. We stage it so reporting stays available throughout rather than taking the portal offline for a rebuild.
