GTM Engineer vs Agency
This is a build-versus-buy decision about a function rather than a tool, and it turns on three things: how much continuous work exists, how fast you need it, and whether you can realistically hire the person you have in mind.

You Are Comparing an Annual Salary to a Project Fee.
The comparison is usually framed as cost, which makes it look simple and gets it wrong. A hire is a fixed annual commitment with recruitment lead time and ramp; an engagement is variable, faster to start and does not persist. But the question is what happens in month thirteen, because a system nobody owns internally decays regardless of how well it was built, and a hire with nothing to maintain is expensive idle capacity.
Hiring lead time is routinely underestimated. Genuinely capable GTM engineers are scarce and take months to find.
An external build without an internal owner degrades within a couple of quarters. Handover is not optional.
A hire arriving into an environment with no documented systems spends their first two quarters on archaeology.
The Three Questions That Actually Decide It
Is There Twelve Months of Work?
Count the systems that genuinely need building and maintaining. If there is a continuous stream of work, hire. A permanent owner is better and cheaper over time. If it is a defined build followed by light maintenance, a hire will be underemployed and will leave within a year out of boredom.
How Fast Do You Need It?
Recruitment plus ramp is realistically four to six months before meaningful output. An external team starts in weeks. If the constraint is a fundraise, a board commitment or a competitive window, the timing frequently decides the question on its own regardless of long-run cost.
Can You Actually Hire This Person?
GTM engineering sits between RevOps, data and software, and the people who genuinely span all three are scarce and expensive. Be honest about whether you can attract and assess one. Many teams spend two quarters failing to hire, which is the most expensive of the available outcomes.
Consider the Hybrid Seriously
External build with documentation and a planned handover to a hire you recruit in parallel is frequently the right answer. You get speed now and ownership later, and the new hire inherits documented systems rather than starting with archaeology. We design engagements to end this way.
Deliverables
- An inventory of build and maintenance work sized in months
- A total cost comparison across hire, engage and hybrid over three years
- An honest assessment of hiring feasibility in your market and budget
- A recommended path with explicit reasoning, including when it is not us
- A handover plan if you engage externally, designed from the start
Is This You?
Strong fit
- You are deciding between a GTM engineering hire and external help.
- You have tried to hire for this and struggled to find candidates.
- You want the decision modelled rather than argued.
Not a fit yet
- You have already decided and want validation. We will tell you what the modelling shows.
- You need a recruiter. We can tell you what to look for; we do not place people.
We Will Tell You to Hire If That Is Right
This is a genuine question with a genuine answer, and it is not always us. If there is twelve months of continuous work and you can hire, we will say so on the call.

Common Questions
What does a GTM engineer cost?
It varies a great deal by market. A strong GTM engineer in the US commands a senior software salary, while the equivalent in India costs considerably less and is correspondingly harder to find. Budget for recruitment time and a ramp period on top; the fully loaded first-year cost is usually well above the headline salary.
How do we assess a GTM engineering candidate?
Give them a real problem from your stack and ask how they would approach it: data model, failure handling, what they would measure. Strong candidates ask about your data before proposing a solution. Tool familiarity is much less predictive than that instinct.
What if we engage you and then hire someone?
That is the outcome we design for. Documentation, runbooks and handover sessions are part of every engagement precisely so a future hire inherits working systems. A build only we understand is a liability for you and, honestly, a bad reference for us.
Can a RevOps hire do this instead?
Partly. Strong RevOps people handle process, governance and configuration well. Where the gap usually shows is in warehouse work, integration engineering and building reliable automation. Some RevOps leaders span both; most need either a technical partner or a technical hire alongside them.
