What Is RevOps?
Revenue operations, RevOps, is the function that owns the process, data and systems shared across sales, marketing and customer success, so all three teams work from one pipeline definition, one data model and one forecast instead of three conflicting ones. It exists because those teams used to run on separate tools and separate truths, and someone has to own the seams between them.

It Usually Starts as a Reaction to a Specific Pain, Not a Plan
Few companies set out to build a RevOps function from day one. It typically forms after a forecasting meeting goes badly, after marketing and sales argue about what counts as a qualified lead for the third quarter in a row, or after someone discovers the CRM has three different definitions of a closed deal depending on which report you pull. RevOps consolidates those definitions under one owner.
It owns the definitions, not just the dashboards. What counts as an MQL, an SQL, a closed-lost reason, gets defined once by RevOps and enforced everywhere else.
It sits across teams, not inside one. A RevOps function that reports only into marketing, or only into sales, tends to optimize for that team's metrics at the expense of the shared ones.
It is process and governance first, tooling second. Buying a new CRM does not fix broken RevOps. Fixing the definitions and the ownership does, and the tooling follows from that.
Where We Typically Start a RevOps Engagement
Audit the Current Definitions
We pull the actual definitions each team uses today, for a qualified lead, a stage, a closed deal, and document where they conflict. This alone usually surfaces the biggest source of the forecasting arguments.
Pick One Definition, Document It, Enforce It
Conflicting definitions get resolved into one, written down, and built into the CRM as validation rules rather than left as a policy nobody follows.
Fix the Handoffs
Most revenue leakage happens at the handoff points: marketing to sales, sales to customer success. We map every handoff and put an owner and an SLA on each one.
Build the Reporting Everyone Actually Trusts
A single dashboard, built off the now-consistent data, replaces the competing spreadsheets each team used to bring to the same meeting.
Deliverables
- A documented set of shared definitions for every stage, status and handoff across sales, marketing and customer success
- CRM validation rules that enforce those definitions instead of relying on people remembering them
- A single forecasting dashboard built off consistent underlying data
- A recommendation on whether RevOps should be a dedicated hire, a shared responsibility, or an outsourced function at your current size
Is This You?
Strong fit
- Sales, marketing and customer success are already using different definitions for the same terms, and it shows up in your forecasting meetings.
- You have grown past the point where one person can hold the whole revenue process in their head.
- You already have a CRM in place. RevOps organizes what exists, it is not typically the first thing you set up from zero.
Not a fit yet
- You are a team of two or three people. At that size, alignment happens by walking to someone's desk, not by building a function for it.
- You want someone to just run more campaigns. RevOps fixes the plumbing behind campaigns, it does not run them.
Find Out What Is Actually Costing You Right Now
Most RevOps problems trace back to two or three specific definition conflicts. We can usually find them in one working session.

Common Questions
Is RevOps the same as sales operations?
No, though sales ops is often folded into it. Sales operations traditionally focuses on the sales team alone: territory design, quota setting, CRM administration for reps. RevOps has a wider mandate that spans marketing and customer success too, and typically owns the shared metrics and handoffs between all three, not just sales.
How big does a company need to be before hiring a dedicated RevOps person?
There is no fixed number, but the common trigger is having three or more people across sales, marketing and customer success whose work depends on shared data. Below that, the coordination overhead of a dedicated role usually outweighs the benefit.
What is the difference between RevOps and GTM engineering?
RevOps owns process, governance and definitions. GTM engineering owns the code and integrations that implement them. They overlap constantly, and at smaller companies the same person or team often does both.
Does RevOps report to sales or marketing?
Ideally neither. RevOps works best reporting to a CRO, COO or founder who has no incentive to bias the shared definitions toward one team's metrics. Reporting into sales or marketing directly is common but tends to create exactly the bias the function is supposed to eliminate.

What Is GTM Engineering?
GTM engineering is the discipline of building and running the systems a revenue team runs on: data, routing, outbound and attribution. The plain definition.
Sales & Marketing Misalignment
Misalignment is a definitions and instrumentation problem, not a communication one. How to fix it structurally rather than with another shared meeting.
